It looks really nice, but you do seem to have trouble with focusing. Can you describe what you see in the viewfinder when you focus, and how you proceed?
Note that the loupe has a diopter, and if that is wrong for your eyes, then you will not be able to focus with it. In that case you should use the viewfinder without the loupe.
If you twist those ribbed parts on the loupe, it should come off. Somewhere on the thing there is hopefully an indication of which one you have. I am not sure about the Rolleiflex system, but typically for cameras you want the diopter which makes your eye able to focus at 2m/6' unaided, or if you wear glasses or contacts, with those on. If you don't know what diopter that is, you can go to a shop which has reading glasses and try out the various strengths until you can focused in a relaxed way at 2m/6'. That is the diopter you need for the Rolleiflex. Unfortunately they are hard to find.

i am using the split prism focusing, but i think i suck becuse i am shooting at f/2.8 only, with just in door light!

Thanks, I shot that roll of portra as a test roll while still in Hong Kong. I already had about 10 rolls of Tri-X shot and sitting in the bag waiting to develop at home, but after seeing the portra I ended up shooting a few more rolls of color lol.
I get home Saturday, so can't wait to develop some of the Tri-X
